We are developing a pilot for an animated family series inspired by Emirati culture, and we wanted to pick the image model for it the way we pick hardware: by running every candidate on the same work and measuring. This post records that test in full. It covers the models we downloaded, the GPUs they ran on, the exact test process and timings, and all 184 character sheets the models drew, so the work is not lost.

Every model ran on our own GPUs. No cloud API was used for any image.

What we did

The pilot has four characters, so each of the five self-hosted image models drew the same three sheets for each of them: a turnaround (front, three-quarter, profile and back), an expression sheet and a costume pose. The models were FLUX.2 [dev], FLUX.2 [klein] 9B, FLUX.2 [klein] 4B, Qwen-Image 2512 and FLUX.1 [schnell], our previous method. The four characters are Yadda, a grandmother of about 70 who wears a traditional battoulah face mask; Yaddi, her husband, about 75; and their grandchildren Salem, 9, and Noora, 7.

The models that can take a reference image then redrew the expressions and the pose from their own turnaround, to see whether they keep the same person. In all that is 184 images. After review, FLUX.2 [klein] 9B was chosen for the series for its visual quality.

What we downloaded

For the whole bake-off we downloaded 29 models from 38 Hugging Face repositories, about 2.2 TB, onto two machines. Image, video, lip sync, upscaling, speech and music models were all downloaded, not only the ones tested so far:

Two support components came with them: the NeuCodec audio codec and w2v-BERT 2.0. For ComfyUI we also took the single-file checkpoints, text encoders and VAEs from Comfy-Org’s repackaged repositories, because a diffusers-format repository is not what ComfyUI loads.

The GPUs

  • NVIDIA RTX PRO 6000 Blackwell Workstation Edition (96 GB VRAM): FLUX.2 [dev], the largest model, in full bf16.
  • NVIDIA GeForce RTX 5090 (32 GB VRAM): FLUX.2 [klein] 9B, FLUX.2 [klein] 4B, Qwen-Image 2512 and Qwen-Image-Edit 2511 in FP8, and FLUX.1 [schnell].

Each card ran one image at a time through ComfyUI. The times below are wall-clock times per image as our render farm logged them.

The test process

  1. One character bible. Each character has one identity text, used word for word in all of their prompts, with face, age, build, clothing and accessories. Before the test it was reviewed against a culture sheet built from Emirati sources, and see-through head coverings were replaced with opaque ones.
  2. One look. The stylised 3D animated-feature style, which is the direction chosen for the series. Every prompt opens with the same style text:

  3. Identical conditions. Every image is 1920×1088, with two takes per prompt at fixed seeds per character. There is no LoRA, no negative prompt and no prompt rewriting. Each model runs at its model card’s own steps and guidance, because distilled models break at other step counts.
  4. Round A, from text. Every model draws the turnaround, the expressions and the pose from the prompt alone: 4 characters x 3 sheets x 2 takes = 24 images per model.
  5. Round B, from its own turnaround. FLUX.2 [dev], both klein models, and Qwen-Image-Edit 2511 redraw the expressions and the pose using that model’s own Round A turnaround as image 1, with one added sentence: “The character is the person in image 1: keep the same face, skin tone, build, clothing and accessories.” That is 16 images per model. FLUX.1 [schnell] takes no reference image, so it has no Round B.
  6. Checked, not assumed. Every job passed our render gate as an approved job. Afterwards, the prompt embedded in each of the 184 PNG files was compared with the planned prompt: 184 of 184 matched, none were missing.
  7. What we looked for.
    • the same person across views;
    • signature marks such as smile lines, the boy’s mole, and the girl’s dimples;
    • costume details on the correct side;
    • the battoulah’s true shape, which covers the brows and nose and leaves the mouth free;
    • hair fully covered, and modest dress;
    • correct hands for the coffee pot and cups;
    • age and build;
    • a clean layout with no stray text.

Most of FLUX.2 [dev]’s first-image time is reading about 100 GB of weights: the 64 GB model and its 35.6 GB text encoder. For about 25 images an hour you get FLUX.2 [dev] or Qwen-Image quality. FLUX.2 [klein] 9B makes an image every 20 seconds, which is what makes it practical for a series.

What we saw

Notes from reviewing the comparison sheets side by side:

  • FLUX.2 [klein] 9B (chosen):
    • the best visual quality overall, with expressive faces, a proper brass dallah with its crescent lid, and consistent characters across views;
    • on one take it dropped a view in Yadda’s turnaround, and on another it grew a long rod from her mask in profile.

    At 20 seconds an image we can draw several seeds and keep the clean ones.

  • FLUX.2 [klein] 4B:
    • the most faithful battoulah shape, clean layouts, and by far the fastest at 4 seconds an image;
    • on one take the girl’s hair showed below her head covering, and its faces act less strongly.
  • Qwen-Image 2512 / Edit 2511:
    • the most appealing, feature-film-like faces;
    • but it drew a masquerade-style mask for the battoulah, and a see-through head covering despite ‘opaque’ in the prompt.
  • FLUX.2 [dev]:
    • strong acting and detail;
    • but the battoulah came out as an eye-mask, and at 2 minutes an image with a 100 GB load it is the heaviest to run.
  • FLUX.1 [schnell], our previous method: five figures in a four-view turnaround, the mask over the mouth, hair showing. This is the baseline the new models had to beat, and they did.
